For roughly twenty-five years, terminal design was governed by a single commercial idea: route every departing passenger through a controlled retail sequence and hold them there as long as comfortably possible. The walk-through duty-free hall was the purest expression of it. That era is ending, and the buildings now under construction look different because the objective has changed.

What replaced dwell time

The new organising principle is flow rate. Designers now model the terminal as a series of processes — check-in, security, border control, boarding — each with a measured throughput, and they lay the building out to keep those rates matched. Where a process is slower than the one feeding it, a queue forms, and the queue is treated as a design failure rather than a retail opportunity.

Two things drove the change. Security and border processing got faster and more automated, which moved the bottleneck around. And passenger behaviour shifted: more people arrive later, buy less on impulse and spend the saved time in seated areas with power sockets.

The visible consequences

Three changes are showing up consistently in recent terminals.

Sightlines are longer. If a passenger can see where they are going, they walk faster and ask fewer questions. Long clear views have replaced the deliberately indirect routing of the retail era.

Seating has moved forward. Gate lounges are shrinking and centralised seating near the pier entrance is growing, because a passenger seated centrally can be sent to any of eight gates rather than one.

Retail has been unbundled. Rather than one large hall everybody must cross, the same floor area is distributed as smaller units positioned where flow modelling says passengers naturally slow down.

What the numbers say

Airports that have completed the transition report broadly flat retail revenue per passenger and materially better on-time performance at the gate. That trade is easy to justify when a delayed departure costs the airport in slot performance and the airline in crew hours.

We stopped asking how long we could keep people in the shop and started asking how reliably we could get them to the aircraft. The revenue barely moved. Everything else got better.

The uncomfortable part

Flow-rate design is only as good as its assumptions, and the assumptions come from historical data. A terminal optimised for the passenger mix of 2024 handles the passenger mix of 2034 less gracefully than a building with generous, undifferentiated space. The old terminals were inefficient, but they were forgiving.

The best of the new buildings acknowledge this by keeping structural flexibility: movable partitions, over-specified floor loading, service risers with spare capacity. Those are expensive choices that never appear in a ribbon-cutting photograph, and they are the ones that will decide how these buildings age.
